I deactivated ACF plugin, but there was no change to the easy author image behaviour.
Playing around a little more though I did discover that choosing No Link for the Link URL option in the media library means the author image doesn’t work. It seems to work if I choose the File URL option to populate that box. Out of habit I was leaving that box blank (I usually do it to avoid WP’s default behaviour of linking an image to itself, but in this case I am using custom templates so it’s ok).
This work around of having the URL box populated is workable… If I was to propose one change to this plugin it would be to enable an admin to change the images of authors instead of having to login as each individual user separately.
