Sidebars neo-sapien 3 column theme

I am having a nightmare, spent 3 days reading forums trying to resolve this.

I have imported the neo-sapien theme from wp.com in readiness to transfer an existing wp.com blog. It all works well except it is a widgetised theme and it has been modified to display fixed sidebars.

What I need to do is modify the code so that the three sidebars can be widgetised. I have learned that there are three files involved; functions.php, sidebar.php and obar.php. However my experiments with code have failed so far, probably because I am am amature.
