Add Avatar for Admin and Authors

I want to do the following in the simplest way possible:

(1) For my admin user and my “name” user (me) I want to upload a .jpg from my PC and tell WP to use that jpg as my avatar for all future posts on the blog.

(2) For my two co-authors, I want them to e-mail me their jpgs and then I will repeat the process to set them up with avatars with their pictures on it.

I’d prefer to skip this “gravatar” stuff that involves php’s if possible – I must have misunderstood something – I can’t believe that something as simple as selecting a picture as your avatar involves programming with php commands. Tell me it doesn’t, please!
